Questo percorso segue il lavoro svolto con l'Obiettivo Strategico e ha lo scopo di renderlo concreto e misurabile. Se paragonassimo l'obiettivo strategico ad una destinazione da raggiungere in aereo, questo percorso sarebbe allora la creazione degli strumenti di monitoraggio che si trovano a nella cabina di pilotaggio: altimetro, misuratore della pressione, radar. Così come gli strumenti sono degli indicatori che evitano al pilota di essere costretto a navigare a vista, gli indicatori strategici sono dei "valori" da monitorare periodicamente al fine di tenere la rotta verso la realizzazione del nostro Obiettivo Strategico. Al termine di questo percorso avrai una scheda che riassume le voci principali attraverso cui potrai misurare lo "stato di avanzamento" verso la realizzazione del tuo business. Il processo che ti guideremo a compiere è costituito da 4 passaggi:
1. Individuare gli elementi da monitorare
2. Distinguerli tra “Tangibili” e “Intangibili”
3. Creare delle tabelle di valutazione per gli indicatori Intangibili
4. Creare una Scheda di Valutazione per gli Indicatori Strategici

Domanda: «Perchè perdere tempo a trovare degli indicatori? Ossia perchè non limitarsi a riprendere l’Obiettivo Strategico e stabilire di volta in volta a che punto siamo?»
Risposta: «La risposta è semplice: perchè manchereste di obietività! Siamo umani, e nei periodi in cui tutto va male tendiamo a vedere nero, mentre nei momenti rosei ogni cosa ci appare migliore. Inoltre potrebbero essere più soci a guidrae l’azienda e per stabilire la tabella di marcia c’è bisogno di avere (pur con idee differenti) tutti la medesima visione del percorso. Ricordate che abbiamo paragonato gli indicatori agli strumenti di navigazione, vorreste affidarvi all’intuito scrutando i cieli o leggere l’ago della vostra bussola?».
Domanda: «Ci sono cose di cui mi rendo conto “a pelle” che non sono spiegabili…».
Risposta: Se è così sei a cavallo: i Grandi Imprenditori a volte hanno intuizioni geniali. L’importante è che non siano l’unico parametro per guidare l’azienda. Il tuo mix sarà: intuizione e numeri. Inoltre, se per svolgere i compiti ordinari quali “tenere la rotta” (ovvero monitorare l’andamento aziendale) ti affidi all’intuito, sprechi una risorsa preziosa che potresti utilizzare per impieghi in cui i soli numeri non possono aiutarti: come ad esempio anticipare i cambiamenti di mercato! Il tuo intuito è prezioso, non sprecarlo per compiti che puoi delegare agli strumenti di bordo!
Domanda: «E come la mettiamo con le eccezioni?»
Risposta: Gli eventi insoliti tendono a rimanere impressi nella mente perchè hanno un peso emozionale maggiore: un albero che cade fa più rumore di una foresta che cresce; e così il cliente che si precipita in ufficio e ci fa una piazzata davanti alla nostra segretaria tende a fare più rumore delle decine di clienti sodisfatti che rimangono silenziosi. E ciò potrebbe comportare che in riunione si affronti l’argomento, magari considerandolo rilevante, senza accorgersi che si tratta di una goccia nel mare, per quanto significativa: cosa che risulterebbe evidente avendo a disposizione una statistica rilevante. Pensi che le tue emozioni non possano fuorviarti: che nel momento critico, quando serve, in riunione, tu possa mantenere l’oggettività? Sbagli: tutti gli imprenditori che lo pensano sbagliano, e lo sapete!
Gli imprenditori hanno bisogno di uno strumento per tenere d’occhio l’andamento dell’atitività che sia:

Ed è esattamente quello vi insegneremo a creare in questo Percorso: lo scopo di questo percorso è definire i KSI! Il Report KSI è una tabella che riporta gli Indicatori Strategici dell’azienda ed il loro livello di valutazione. Ci da un’istantanea dell’azienda oggi, ieri e il progresso (o peggioramento) rispetto ai diversi indicatori strategici tangibili e intangibili. Ciò che dovremo fare non è altro che riportare i nostri Indicatori Startegici nella tabella Report KSI e valutarli secondo il parametro che abbiamo stabilito, secondo la frequenza che decideremo di utilizzare. La frequenza altro non è che la periodicità con la quale aggiorneremo e monitoreremo i dati: una volta aggiornata la tabella, organizzeremo una riunione manageriale che prenderà il nome di “Riunone Kpi”. Questo percorso ti guiderà alla creazione della tabella da utilizzare. Vedremo in seguito (nelle prossime Coaching) come si svolge una riunione KPI, per ora, il compito per completare con successo questo percorso, vale a dire l’Assumption per la prossima Business Coaching, sarà quello di aggiornare la nostra Tabella degli Indicatori Startegici con il nome degli Indicatori e la loro Valutazione. La prossima Business Coaching sarà infatti dedicata al “Monitoraggio degli Indicatori Strategici”.

This module follows on from the work you did with the Strategic Objective, and aims to render this concept both concrete and measurable. If we compare the strategic objection with travelling by flight, this module would be building the flight instruments in the cockpit: the altimeter, radar and pressure gauge. Just as these instruments mean the pilot is not left to navigate by eye alone, key indicators are the ‘values’ you periodically check, with the aim of steering a course towards your strategic objective. By the end of this module, you will have a worksheet that contains the key items that you use to measure ‘advancement’ with regards to the status of your business. The process we’ll guide you through is made up of 4 steps:
1. Identify the aspects you need to monitor
2. Decide whether they are ‘Tangible’ or ‘Intangible’
3. Create a valuation table for the Intangible aspects
4. Create a Valuation Worksheet for the Key Indicators

Question: ‘‘Why waste time finding these indicators? Why not limit myself to creating a Strategic Objective and decide from time to time what point I’m at?!’’
Answer: ‘‘The answer is simple: you don’t have an objective viewpoint! We’re all human, and when everything goes wrong we tend to see black, whereas in the rose-tinted moments everything can seem great. Furthermore, you may have other business partners guiding the business, and to establish the track you need to be on (they might all have different ideas) you all need to have the same idea of which course to take. Remember, we compared the indicators with a pilot’s navigation devices, do you want to trust instinct, watching the skies or follow the needle of a compass?’’
Question: ‘‘There are some things that I know ‘by instinct’ which I cannot explain…’’
Answer: ‘‘If that’s the case, you’re lost at sea – sometimes the Great Entrepreneurs have good intuition. The important thing is that this isn’t the sole force guiding the company. It should be a mix of intuition and hard data. Furthermore, if when assigning tasks you ‘keep to the route’ (that is, monitor how the business' progress) and you use your intuition, you waste a precious resource that you could use on tasks when figures alone can't help you. Such as, for example, anticipating market changes! Your intuition is precious, don’t waste it on mundane tasks you can delegate to your navigation instruments!
Question: ‘‘So how do we write this up with the exceptions?’’
Answer: ‘‘Unusual events tend to make an impression on the mind because they have more of an emotional weight to them: a falling tree makes more noise than a growing forest, and likewise clients that march into the office and plant themselves in front of the receptionist make more noise than the dozens of quiet but satisfied customers. It could be that you tackle the issue in person, thinking it relevant, without realising that they’re talking about a drop in the ocean - something that would be evident if they had the relevant statistics to hand. Do you think your emotions won’t get out of hand? At that critical moment, when needed in a meeting, can you remain objective? If you do, you’re wrong: any business person who thinks this has got it very wrong.

We will teach you how to create the device in this module – the aim of this module is to pin down those KPIs! The KPI report is a table you use to write up the company’s Key Indicators, and their valuation level. It gives you a snapshot of the business today, yesterday and the progress (or deterioration) using both Tangible and Intangible Key Indicators. You need to write your Key Indicators into the KPI Report table and valuate them according to the criteria you set out, according to how often you decide to use them. This is how frequently you update and monitor your figures – once you’ve updated the table, schedule a managerial KPI Meeting. This module will guide you in creating the table you will be using. You’ll see (in the next Coaching session) how to orchestrate the KPI meeting, but for now your task is to successfully complete this module – this will be the Assignment for next Business Coaching session, revising your Key Performance Indicators table with the names of the Indicators and their Valuations. In fact, the next Business Coaching session will be dedicated to ‘Monitoring the Key Indicators’.
